4-Week Scaling Governance Diagnostic

A focused four-week engagement for founder-led software companies experiencing unclear decision authority, cross-team friction, and governance pressure during growth.

Best suited for
Founder-led B2B SaaS companies, typically around 100–250 employees, experiencing governance compression during scale.
Typical duration
Four weeks
Primary outcome
A mapped view of the governance system, its structural risks, and a 90-day stabilization direction.

When this is useful#

Growth often exposes structural problems that were previously absorbed by founders, informal coordination, or a small number of experienced people.

Decisions begin to circulate without clear ownership. Escalations bypass normal channels. Teams compensate for governance gaps through workarounds, and formal structures fail to survive delivery pressure.

The diagnostic is designed for organizations already showing signs such as:

  • Founders or senior executives remaining involved in too many operational decisions
  • Unclear decision authority
  • Repeated escalation and override
  • Cross-team coordination friction
  • Architecture and product decisions becoming politically difficult
  • Governance existing formally but not operating consistently
  • Teams waiting for decisions or making conflicting local decisions
  • Growth creating structural fragility that is difficult to describe

This is not a general process review. It focuses specifically on the relationships among authority, governance, architecture, coordination, and organizational scale.

What the diagnostic examines#

  • Decision authority and ownership boundaries
  • Formal and actual decision flows
  • Escalation and override patterns
  • Founder and executive dependency
  • Cross-team coordination structures
  • Architecture and governance interfaces
  • Structural debt created by organizational growth
  • Areas where informal systems have replaced formal ones
  • Governance mechanisms that fail under operational pressure
  • Risks likely to intensify during the next stage of scale

How the engagement works#

The work is diagnostic first.

Across four weeks, it combines:

  1. Executive and leadership signal capture
  2. Focused stakeholder interviews
  3. Examination of operating structures and decision flows
  4. Mapping of the current governance system
  5. Friction and structural-risk analysis
  6. Governance maturity assessment
  7. Synthesis of findings
  8. Executive review and stabilization planning

The engagement is structured to investigate the system as it actually operates, rather than evaluating only documented processes or formal organizational charts.

I take on one engagement at a time and do not begin with an open-ended retainer.

What you receive#

The diagnostic produces:

  • A governance system map
  • An organizational decision-flow map
  • A scaling-friction analysis
  • A governance maturity assessment
  • A structural-risk surface
  • An executive governance brief
  • A prioritized 90-day structural roadmap

The purpose is not to produce a comprehensive organizational redesign.

It is to identify the small number of structural conditions most responsible for current governance pressure, clarify their consequences, and establish a practical stabilization direction.

Relationship to the Current-State Diagnostic#

Organizations do not need to complete the Software Delivery Current-State Diagnostic before beginning this engagement.

The Scaling Governance Diagnostic is the appropriate direct starting point when the central concerns are already clearly related to authority, governance, coordination, founder dependency, or structural pressure during growth.

The Current-State Diagnostic is more appropriate when the organization sees broad delivery difficulty but cannot yet determine whether its principal constraints are technical, operational, organizational, or governance-related.
